A racing heart before a hard conversation, a tight chest before a big pitch, a wave of unease before signing a deal that later fell apart: professionals have always had these signals. What has changed is that some leaders are starting to pay closer attention to them, treating the body's reactions as information worth reading rather than noise to push through.

The Science Behind The Gut Feeling

The idea that the body encodes useful information ahead of conscious reasoning is not new age wellness talk. It is established neuroscience, formalized by Antonio Damasio as the somatic marker hypothesis: the body stores the emotional residue of past experience and replays it as fast physiological signals (a tightened stomach, a shift in heart rhythm,…) that bias a decision before the conscious mind has finished analyzing it.

These physiological signals are worth taking seriously precisely because it is not mystical. It is the nervous system doing what it evolved to do: compress a lifetime of experiences into a fast signal, faster than deliberate analysis, so that a threat or an opportunity does not require conscious processing time it might not have. For a leader in a fast-moving negotiation or a high-stakes hire, that speed is not a bug.

Stress physiology research outside the lab supports the same picture. Sustained activation of the sympathetic nervous system, the body's response to perceived threat, produces measurable changes in heart rhythm, breathing, and muscle tension well before a person consciously labels themselves as stressed.

The body, in effect, keeps its own running log of what it has been through, and that log shapes future reactions whether or not the conscious mind is paying attention to it.

Reading The Signal Without Over-Trusting It

Lots of leaders and executives have started using wearable devices, tracking heart rate variability, resting heart rate, or recovery scores, as a way to make normally invisible signals of the body visible. The appeal is obvious: a number on a screen feels more actionable than a vague sense. Whether these biometric markers could translate into a genuinely reliable decision-support signal is still an open question.

Established science supports the existence and mechanism of somatic markers. It does not yet establish that it can reliably tell a leader which specific decision to make, or when a stress reading reflects a meaningful signal rather than a bad night of sleep.

What This Looks Like In Practice

The leaders getting real value from paying attention to their own nervous system are not using it as an oracle. They are using it as a prompt to slow down. A noticeably elevated stress signal before a big decision is not proof the decision is wrong. It is a cue to ask why the body is reacting this strongly, whether the reaction is proportionate to the actual stakes, and whether the decision would benefit from a night of sleep before being finalized. In hindsight, most leaders can point to physical signals they felt in a decision-making moment and only made sense of later. Learning to notice those signals earlier, without assuming they carry more certainty than they do, is the actual skill.

An Open Question Worth Exploring Carefully

None of this means leaders should hand decisions over exclusively to their nervous system. It means the physiological signals underneath a gut feeling are real, well-documented, and worth taking seriously as one input among several when making a decision.
